Overview

Most B2B websites show the same content to every visitor regardless of who they are, where they are in the buying journey, or what company they work for. HubSpot smart content changes this. It allows different visitors to see different versions of page sections based on criteria you define, using data from your HubSpot CRM.

Used well, smart content is one of the most commercially impactful features of HubSpot CMS. Used poorly, it adds complexity without meaningful conversion benefit. This guide covers the practical reality of smart content: what it does, when it is worth the effort, and how to set it up for maximum commercial impact.

This article is part of the complete guide to HubSpot CMS for B2B websites.

1. What is HubSpot smart content?

Smart content is HubSpot CMS's native content personalisation capability. It allows you to define regions of a page where the content shown varies based on who is viewing it. The default content is shown to unknown visitors. Smart rules determine what known visitors see instead.

A simple example: your homepage hero section shows a generic headline and a Book a demo CTA to an unknown visitor. A visitor who is already in your CRM as a marketing-qualified lead sees a headline that references their industry and a CTA for a more specific next step. A visitor who is already a customer sees a headline directing them to your customer success resources.

The same URL, the same page, three different experiences, all managed within the HubSpot editor.

The key requirement
Smart content requires HubSpot CMS (Content Hub) and works most powerfully when combined with HubSpot CRM and Marketing Hub. The more data you have about your visitors in HubSpot, the more precisely you can personalise their experience.

2. How smart content works technically

When a visitor arrives on a HubSpot CMS page, HubSpot checks whether the visitor has a HubSpot cookie from a previous interaction (form submission, email click, or previous page visit where they were tracked). If they do, HubSpot looks up their contact record and evaluates any smart rules applied to the page.

Smart rules are applied to specific modules or sections of a page, not the whole page. This means you can personalise the hero section while keeping the rest of the page consistent, or personalise only the CTA block and the social proof section.

If the visitor matches a smart rule, they see the personalised version. If they match multiple rules, HubSpot applies the first matching rule in the priority order you set. If they match no rules, they see the default content.

Unknown visitors (no HubSpot cookie) always see the default content. This is an important limitation for top-of-funnel pages where most traffic is from unknown visitors.

3. The six smart content criteria

HubSpot smart content can personalise based on six criteria:

1. Country

Show different content based on the visitor's geographic location. Useful for companies operating across multiple markets: UK visitors see UK-specific case studies and pricing context; US visitors see US-relevant content. This works for unknown visitors because location is determined from the IP address, not from the CRM record.

2. Device type

Show different content to desktop versus mobile visitors. Useful for optimising CTAs and forms for mobile, or showing a more concise version of content on smaller screens.

3. Referral source

Show different content based on where the visitor came from. A visitor arriving from a LinkedIn ad campaign can see content relevant to the campaign promise. A visitor from an organic search for a specific keyword can see content aligned to that search intent.

4. Preferred language

Show content in the visitor's preferred language based on their browser settings. Useful for multi-language sites where the same page needs to serve visitors in different languages.

5. Contact list membership

Show different content to visitors who are members of specific HubSpot lists. This is the most powerful criterion for B2B companies: segment your contacts into lists by industry, company size, buyer persona, or product interest, and show each list the most relevant content.

6. Lifecycle stage

Show different content based on where the visitor is in the HubSpot lifecycle: subscriber, lead, marketing qualified lead, sales qualified lead, opportunity, or customer. This allows you to show early-stage researchers educational content, mid-stage evaluators case studies, and late-stage buyers a direct path to a conversation.

4. Where to use smart content on a B2B website

Smart content is most valuable on the pages with the highest traffic and the widest range of visitor types. Applying it everywhere adds complexity without proportionate benefit. Here is where to prioritise:

Homepage hero section

The homepage receives the most diverse traffic. Different buyers, different stages, different industries. A personalised hero section that speaks directly to a visitor's known context is the highest-impact smart content implementation most B2B companies can run. The headline, the sub-headline, and the primary CTA are the elements worth personalising.

Primary CTA blocks

CTAs are the conversion points of your site. A visitor who is already a lead does not need to Book a demo: they may need to Request a proposal or Speak to your account manager. A visitor who is a customer seeing a demo CTA is being shown the wrong next step entirely. Smart CTAs, which are a related HubSpot feature, allow you to personalise CTA buttons across any page based on the same criteria as smart content.

Social proof sections

Showing a financial services company a financial services case study, and showing a SaaS company a SaaS case study, is more persuasive than showing both the same generic testimonial. If you have segmented your contacts by industry, this is a high-value personalisation.

Pricing page

A visitor who is already in late-stage negotiation does not need to see the standard pricing page. They may benefit from a personalised pricing section that references their specific situation, or a CTA that connects them to their account manager rather than a generic form.

5. Practical examples: what to show to whom

Visitor typeDefault contentSmart content shown
Unknown visitorGeneric headline + Book a demo CTA(Default — no personalisation possible)
Known lead, financial servicesGeneric headline + Book a demo CTAFinancial services headline + relevant case study
Marketing qualified leadBook a demo CTARequest a personalised proposal CTA
Existing customerBook a demo CTAAccess customer resources or speak to your CSM
Visitor from LinkedIn campaignGeneric heroCampaign-specific headline matching ad promise
Visitor from UKGeneric pricing contextUK-specific pricing and currency references

A worked example: SaaS company homepage

A B2B SaaS company has three main buyer types: individual contributors researching tools for their team, team managers evaluating solutions for their department, and enterprise procurement leads running a formal evaluation.

They create three HubSpot lists based on company size (a CRM property populated from a previous form submission or data enrichment). Their homepage hero shows: a team-focused headline and free trial CTA to small company contacts; a department-efficiency headline and demo request CTA to mid-market contacts; and an enterprise capability headline and enterprise inquiry CTA to large enterprise contacts.

Unknown visitors see the default, which is optimised for the majority traffic profile. Known contacts see the version most likely to be relevant to their situation.

6. What smart content cannot do

Understanding the limitations of smart content prevents common setup mistakes.

  • It does not work for unknown visitors (except country and device). The majority of top-of-funnel traffic is from visitors with no HubSpot cookie. Smart content based on lifecycle stage or list membership only activates for known contacts.
  • It is not a substitute for good default content. Most visitors will see your default content most of the time. Smart content improves the experience for known contacts; it does not fix a weak default experience.
  • It requires clean CRM data to work well. Personalising by industry only works if industry is consistently populated on your contact records. Personalising by lifecycle stage requires a deliberate lead management process.
  • It adds editorial complexity. Every smart content rule doubles the content to manage for that section. If you are not maintaining both the default and smart versions actively, the personalised experience degrades over time.

7. Getting started: a setup framework

The most common mistake with smart content is trying to do too much too quickly. Start with one high-impact implementation and measure the result before expanding.

  1. Audit your contact data first. Identify which HubSpot properties are consistently and accurately populated on your contact records. These are the criteria available for meaningful personalisation.
  2. Pick one page and one section. The homepage hero CTA is the recommended starting point. It has high traffic, high commercial impact, and is simple to configure.
  3. Define two or three smart rules maximum. Start with lifecycle stage (lead vs MQL vs customer) or a high-confidence list segmentation. Do not try to personalise for every possible scenario in the first implementation.
  4. Write the default content first. The default must be excellent because most visitors will see it. Smart content is an enhancement, not a replacement for strong default copy.
  5. Set up reporting. HubSpot's A/B testing and page performance reporting can help you measure whether smart content is improving conversion rates for the segments it targets.
  6. Review and iterate quarterly. Smart content rules need to be reviewed as your contact data, buyer segments, and product positioning evolve.
Smart content is not a set-and-forget capability. It requires ongoing attention to the underlying CRM data, the content itself, and the conversion performance of each variant. Agencies that implement it and never revisit it are delivering a feature, not a programme.

8. Frequently asked questions

What is HubSpot smart content?

HubSpot smart content is a personalisation feature in HubSpot CMS (Content Hub) that allows different visitors to see different versions of page sections based on criteria including their country, device type, referral source, lifecycle stage, or HubSpot list membership. It uses data from HubSpot CRM to serve more relevant content to known contacts.

Does smart content work for anonymous visitors?

Only partially. Country and device type personalisation works for anonymous visitors because these are determined from the browser, not from a CRM record. List membership, lifecycle stage, and contact-based personalisation only activates for visitors who have a HubSpot tracking cookie from a previous interaction.

What HubSpot plan do I need for smart content?

Smart content is available on HubSpot Content Hub Professional and above. It is not available on the Starter tier. Smart CTAs, which are a related feature, are available from Marketing Hub Starter.

How do I set up smart content in HubSpot?

In the HubSpot page editor, select the module or section you want to personalise and click Make smart. Define a smart rule by selecting a criterion and the conditions that trigger the personalised version. Write the personalised content for each rule, ensure the default content is in place, and publish. HubSpot will serve the appropriate version to each visitor automatically.

Is smart content worth the effort for most B2B companies?

The highest-impact implementations, such as personalising the homepage hero CTA by lifecycle stage, deliver meaningful conversion improvement with relatively low setup effort. More complex implementations, such as personalising multiple sections across many pages for multiple audience segments, require clean CRM data and ongoing content maintenance to remain effective. Start simple, measure the impact, and expand based on results.
